Working memory: when "they are not listening" is often something else entirely

The most common misread of this skill is defiance or carelessness. When a child forgets the third step of a two-minute instruction, it usually isn't attitude. It's a memory system that's still growing, doing what it can with what it has.

Working memory is the mental skill of holding a piece of information in mind while you continue using it, even while other things are happening around you. It is active, short-term, and limited in capacity, which is what makes it different from the kind of memory that holds a birthday, a song, or a story from last year.

A simple everyday version: you ask your child to get their shoes, grab their water bottle, and meet you at the door. By the time they reach their shoes, the water bottle and the door should still be running in the background. That holding on while still moving and doing is working memory at work. When it drops one of those items, it isn’t forgetting because it doesn’t care. It’s a system that can only hold so much at once, and it’s still building capacity.

A quick distinction

Forgetting and ignoring look the same. They aren't.

From across the room, both look like your instruction went nowhere. They come from different places, and knowing which one you're seeing changes what helps.

There’s a pause, maybe a question or two, and then the new plan takes hold. A few seconds, or even a minute, of working it out is the skill operating normally, not failing to operate.

Ignoring

They remember, and are choosing not to

Ask what they’re supposed to be doing and they can tell you, accurately, while still not doing it. The instruction is intact. What’s missing is willingness, not memory, and that’s a different conversation entirely.

What's happening underneath
He heard it. The instruction didn’t stay long enough to complete all the steps. Working memory capacity, not attention or compliance, is the limit.
A distraction bumped the remaining steps out of active memory. Reconstituting the whole task from scratch is harder than continuing it uninterrupted.
Long-term memory (dinosaurs) and working memory (bring homework today) are different systems. Strength in one doesn’t predict strength in the other.
Working memory is sensitive to fatigue, stress, and hunger. What’s available on a rested Monday morning may not be available on a tired Thursday afternoon.

A multi-step direction, like “put your plate in the sink, grab your backpack, and wait by the door,” asks a child to hold three pieces of information in mind at once. The stronger this skill gets, the more steps a child can hold and follow without needing each one repeated.

It's directly tied to early math and reading

Holding a number in mind while counting on, or holding the start of a sentence in mind while reading to the end of it, both draw on working memory. Researchers at Harvard’s Center on the Developing Child and beyond consistently link this skill to outcomes in both subjects, often more strongly than general intelligence measures.

Working memory begins forming in infancy and grows steadily through childhood and into adolescence. Because so much else in executive function builds on top of it, strengthening this skill early gives every other skill on this page a stronger foundation to grow from.

How it grows
The slowest and most steady growth arc of the seven skills

Working memory begins forming in the first year of life, as infants start briefly holding the location of a hidden object in mind. What becomes visible to parents, usually from around age 2 onward, is the skill in an observable form: holding a short instruction long enough to act on it.

In the earliest years, one-step instructions are often the ceiling, and that’s the starting point every child begins from. Children aren’t born with this skill already built. They’re born with the capacity to build it, and it grows steadily from infancy into the early teen years, longer than most other executive function skills.

The “memory span,” meaning the number of items a child can hold in working memory at once, tends to grow by roughly one item every few years through early and middle childhood. A 3-year-old typically holds two to three items. A 7-year-old holds four to five. A 12-year-old can hold six to seven, approaching the adult average. This growth is unusually linear and less variable than most developmental trajectories.

What helps it grow: short instructions repeated back out loud, a habit of chunking complex tasks into named steps, and games that specifically ask a child to hold something briefly before using it.

How to build it

Four specific ways to practice this, this week

Not vague advice. Four things to try, starting tonight.
1

Give instructions in twos, then build up to threes

“Get your shoes and meet me at the door” is two steps. Once that’s easy, add a third: “get your shoes, grab your water bottle, and meet me at the door.” Adding one step at a time builds capacity instead of overwhelming it.

Ask your child to repeat the instruction back, in their own words

Saying it out loud forces the information to be actively held and processed, not just heard and forgotten. “What are the three things you’re going to do?” turns a passive instruction into active practice.

Play games that ask your child to hold something, then use it

“I’m going on a picnic” (each player repeats the growing list and adds one item) is a classic for a reason: it directly trains holding multiple items in mind. Simple “what’s missing” games, where one object is removed from a tray and your child names it, work the same way.

Build in a short pause between instruction and action

Asking your child to wait five seconds before starting a task, instead of moving immediately, gives the instruction a moment to settle into working memory rather than triggering an immediate, half-remembered response.
